Gas grills simply cannot match charcoal for flavour - whatever you do to them
The argument is as familiar as the smell of lighter fluid on a summer afternoon. Someone mentions they cook on gas, and a charcoal devotee across the garden shakes their head. Gas, they say, just doesn't taste the same. No smoke, no character, no depth. It's a belief stated with the confidence of settled science at barbecue gatherings, in grill-buying guides, and across every corner of the internet where outdoor cooking is discussed. And it isn't entirely wrong - which is exactly why it has lasted so long.
Charcoal does produce more smoke. That smoke does carry flavour compounds that fully combusted propane or natural gas simply doesn't generate. The people who swear by charcoal have a real point. What they have done, understandably, is take a genuine difference and treat it as total and fixed - as though fuel type were the only variable on the grill, and as though every dish cooked on charcoal automatically tastes better than anything produced on gas. That part doesn't hold up.
The verdict
Partly true. Charcoal has a genuine flavour advantage in specific circumstances, but the size of that advantage is routinely overstated, and a good deal of it can be closed on a gas grill with the right technique. The verdict depends less on which fuel is in the grill and more on what is being cooked and for how long.
The chemistry is well established. So far, the charcoal camp is right. But the same source draws a sharp line around when that difference actually matters: "smoke is not likely to significantly change the flavor of food that is cooked quickly, such as hot dogs, burgers, or skinny steaks." For a quick, high-heat cook - anything done in roughly 15 to 20 minutes - there simply isn't enough contact time for smoke compounds to penetrate and accumulate in the food. The Maillard reaction browning the surface, and the vaporisation of drippings onto the hot grill surface, are both happening on charcoal and gas alike. For fast food, the gap is negligible in practice.
The gap widens on longer, slower cooks - whole birds, pork shoulder, thick roasts, ribs - where smoke exposure time is sufficient for those compounds to build. That is where charcoal's natural advantage, or a gas grill fitted with a wood-chip smoker box, earns its keep. AmazingRibs also notes, on the subject of steak specifically, that the flavour contribution from vaporised drippings is minor given the short cook time, and that the finest steakhouses routinely sear at very high heat using gas broilers - the crust and flavour come from reaching the right surface temperature, not from the fuel beneath it.
Fuel type is one variable among several. Cook time, cut thickness, fat content, grill design, and whether any smoke source is used all move the result. Treating fuel as the single deciding factor misreads how flavour actually develops on a grill.
What to do instead
Match the approach to what is actually being cooked, rather than assuming the fuel will decide the outcome.
For quick, high-heat cooking - burgers, sausages, thin steaks, prawns, halloumi, sliced vegetables - fuel choice makes negligible difference to flavour. The priority is getting the grill properly hot before food goes on and achieving a good sear. A capable gas grill that reaches the right surface temperature will produce results indistinguishable from charcoal on these dishes.
For longer cooks - whole chickens, pork shoulder, ribs, thick roasts, reverse-seared steaks - smoke exposure time matters, and this is where the choice of fuel or the addition of a smoke source becomes worth thinking about deliberately. On a gas grill, the practical answer is a smoker box. Napoleon's guidance for their Stainless Steel Smoker Box is clear: fill the smoker box with wood chips or chunks, set the burner beneath it to low, and keep food on for at least 20 minutes for the smoke to take effect. Used this way, a gas grill moves meaningfully closer to a hybrid smoker than to a plain gas grill, and comparisons that don't account for this accessory are not comparing like for like.
If genuine charcoal and wood smoke across a wide temperature range - from low smoking to high-heat searing in the same vessel - is the priority, a kamado ceramic grill such as a Kamado Joe handles both ends of that spectrum in a way a simple open charcoal grill does not. That is a different comparison again, and worth making honestly when choosing between setups.

Context and caveats
The verdict is not uniform across every situation. Grill design matters too: a high-output gas grill with a strong searing zone closes much of the crust gap with charcoal; a lower-powered model that cannot reach charcoal-level surface temperatures will lag on sear quality regardless of any other variable.
Any comparison between gas and charcoal should also specify whether a smoker box was used. A gas grill with a smoker box running wood chips is not the same thing as a plain gas grill, and treating them as equivalent understates what gas can do.
Kamado and ceramic charcoal grills hold heat and smoke differently from a simple open charcoal grill - the same vessel can run at very low smoking temperatures and very high searing temperatures, which is a distinct capability worth considering separately from the gas-versus-charcoal question.
One broader point sits alongside the flavour question without being part of it. Prolonged or very high-heat charring of fat-containing meat - on either fuel type - produces more of the browned and charred compounds that health bodies advise moderating as part of general dietary habits. Cancer Research UK's position is that "there aren't many foods that cause cancer, though cutting down on processed and red meat is a proven way to lower risk." This is a long-term dietary consideration, not an acute food-safety issue, and it applies equally to charcoal and gas. It does not change the flavour verdict, but it is worth knowing.

The question of whether to invest in charcoal or a kamado purely for flavour is one that comes up often, and the honest answer is: it depends almost entirely on what gets cooked most regularly. For everyday quick meals - burgers, sausages, weeknight chicken pieces - the fuel choice will not produce a noticeable difference in the finished dish. The case for charcoal or a kamado strengthens as cook times lengthen and cuts get thicker. If the grill is mostly used for fast, high-heat cooking, the flavour argument for charcoal is largely theoretical in practice.
On whether a gas grill with a smoker box produces "the same" smoke flavour as charcoal: it produces real wood smoke flavour, because the smoke is coming from wood. The smoke from charcoal burning complex organic material does carry a broader range of molecules than the smoke from wood chips alone, so the two are not chemically identical. But the practical difference on a finished dish - a chicken thigh that has spent 40 minutes over a smoker box - is considerably smaller than the charcoal-versus-gas framing suggests. The question worth asking is whether the difference matters enough to outweigh the other factors in the decision.
A more expensive gas grill does close part of the gap, specifically on searing. A high-output grill that reaches the surface temperatures needed for a proper Maillard crust removes one of charcoal's practical advantages. It does not replicate the smoke chemistry of burning charcoal, but as the evidence shows, that chemistry matters most on long cooks - and on long cooks, a smoker box is the practical answer. The ceiling on gas is not as hard as the myth suggests; it is more accurately a ceiling that shifts with technique and accessories.
The charring question - whether cooking over charcoal is worse for health than cooking over gas - is answered above: the relevant compounds are produced by charring fat-containing meat at high heat on either fuel, so fuel type is not the deciding variable there either.
